Thread Sunday Maintenance Post-Mortem
*Whew* That was an exhausting 14 hours but we've finally gotten the site back up, upgraded to XenForo 2.0, with our brand new theme. I wanted to provide a summary and post-mortem of what happened over the past 14 hours for those who are interested in what happened. I originally estimated the maintenance period to take at least 6 hours, consisting of the XF 1.5 -> 2 upgrade, database maintenance / changes, and site configuration. Barring a few issues that set us back about 1-2 hours, this was relatively straightforward, consisting mostly of time to upgrade our sizable database. At 7:45 PM PST, we decided to reopen the site to the public and immediately got flooded with traffic to the site, on par with what we see during E3 press conferences. At this point, our auto-scaling kicked in to add more resources to our server cluster to handle the influx of traffic. Normally, the worst that usually happens is you'll see intermittent availability for a minute or two as more servers come online. With the upgrade to XF 2.0 however, we quickly noticed that, under production traffic, XF 2.0 requires significantly more compute resources than 1.5. Our database query distribution algorithms also needed to be tuned to distribute queries evenly amongst our DB cluster. We had performed similar configuration on the beta site, but after handling significantly larger traffic on the production site, we realized we needed to aggressively redistribute certain queries. Additionally, we discovered certain bugs within our version of XF 2.0 that were causing very long query times. It took a few more hours, a lot of debugging, testing fixes, and debugging again before we were able to get back to normalcy. I wanted to thank everyone for their patience - it was a long day for us all. Over the next few days, you may see some slowness or general site wonkiness. We're going to be working over the next few days to collect statistics that we will use to further tune our query distribution algorithms to more evenly spread load. The way we're approaching this, and most software development does, is to prioritize changes into launch blocking tasks (i.e. things that are required to be implemented before launching, usually fixes to major bugs or features that will affect the vast majority of users) and post launch tasks (i.e. changes that we need more real world usage data to make a decision on or that will affect a very small percentage of users). This prioritization helps keep us on track to launch and avoids scope creep, which occurs whenever new changes or requests keep aggregating during development. We have a very small team of developers and we need to make sure we're using our time as effficiently as possible. That way we can launch a product that is great for everyone sooner and iterate on it quickly afterwards based on feedback from all users.

Actually yes. A very tiny percentage of people use that plugin compared to the entire userbase. A native solution would mean that we would be introducing it to 100% of our users, which means we'd need to be ready to handle the resulting traffic surge as a result.

Not at launch - We're thinking carefully about this because it would require some pretty large backend changes to do in such a way that we can handle the increase in traffic it would cause. For high-traffic periods, such as E3 and Nintendo Directs, adding even more traffic would cause some pretty major issues.

We're pissed at their poor implementation and we're talking to them to either have them fix it ASAP or turn it off until they do. This site is supported by ads so turning ads off in the meantime unfortunately isn't an option. Servers and bandwidth are expensive for a site as large as ours. We have Era Clear for those who wish to support us in other ways but that's not enough to keep the site running at it's current scale. TLDR; We're working with our ad provider to get this fixed. Please be patient while the wheels turn.

Just got back and wanted to finish up my response to your response and let Nicole reply to some of the other questions that are coming up. I totally understand, words that aren't backed without actions are meaningless so I'd ask that you give us a chance to show that we really mean it. I'll answer your questions about the feedback thread. The community feedback thread was locked because it had gone off the rails, so to speak. We set a few ground rules to start off with, namely to provide constructive feedback, not involve off-site drama, and that the usual rules still matter. By the end of the thread, we felt that most, if not all, these rules had been broken and the thread had proven difficult, if not impossible, to properly interact with or gather meaningful feedback from. We had two options - ban those who had failed to follow the ground rules, which wouldn't look great in a feedback thread, or lock the thread entirely. The way the thread went was one of, if not the most disappointing and heartbreaking situations we've experienced as staff. It started off really positively, and quickly devolved into exactly what we hoped it wouldn't become. I want to assure you now - we didn't close the thread because we felt the feedback was negative. I believe there's no point in seeking feedback if we only wanted to hear the positive sides - otherwise, it's an empty gesture. We really did have the best intentions to listen to the community in a constructive and open fashion. Regarding the thread being removed, the original intention was always for the thread to live for the weekend and then be closed. We felt that closing it and leaving it visible would be somehow worse than just moving it out, for fear that people would think that they had missed their chance for feedback. Obviously, we didn't communicate this well and the movement was interpreted otherwise. I'll talk to the team about bringing it back out. When you see a staff post, you can generally assume that it's been run by other members of staff. At that point, the thread had been running pretty smoothly with both negative and positive feedback and the intent of the staff post was to keep the thead on track. Ironically, the staff post caused exactly what we wanted to prevent. It was handled poorly and obviously didn't look good. I could come up with a bunch of excuses for it, but the major point is that it was our failing and one that we took to heart so as to not make again. In an attempt to keep the thread on track, we derailed it. I was there in our chat, I gave a hasty thumbs up to the proposed post, and we went ahead with it - thus I take full responsibility for the way that was handled. In the future, what we need to do is take a bit more time and figure out the best way to communicate without getting caught up in the heat of the moment. You and the community have my deepest apologies. To your next point about "problematic" threads and "killing discussion that [...] staff isn't happy with", I'd just like to clarify a little. We didn't close the thread because we weren't happy with the feedback (the feedback in the thread was overall relatively tame and definitely less expletive-filled compared to what I get in my PMs every day) - we closed it because we felt that the thread would be unable to get back on track due to mistakes committed by us and due to certain ground rules being broken. When choosing between bans and closing it, we decided to close it. We're no strangers to negative feedback (it's the majority of feedback we get daily) and I don't shy away from it, but I definitely can understand how it could have been perceived that way. How do we prevent this situation from happening in the future? By engaging more personally with the thread, providing more of our time, and answering questions in-depth. I don't know if people would be interested, but I'd be more than willing to hold a staff AMA / Q&A with myself. I hope you can see from this thread that we've taken steps towards that goal today. What do I feel I could have personally done better in that thread? Respond more, present more of my personal thoughts, engage more in-depth. By nature, I'm not particularly talkative and I've always tended to lurk more on forums, but that thread and subsequent threads have demonstrated that that particular behavior is useless. I think I'd also take more time to formulate my thoughts and my responses. I know I personally tend to fall into the hole of "get things out ASAP" so taking more time to consider responses and respond thoughtfully would have gone a long way. I appreciate you taking the opportunity to step in our shoes a bit - I agree, the problem we face with feedback is tough and there's no immediately clear answer. Like you said, words without actions are meaningless, so it's up to us to prove that we mean what we say. I can assure you we're working towards that.

This is an excellent post and I want to thank you for taking the time to write out something so thoughtful. I'm going to try to address this as a whole but if I miss something, please feel free to follow up. You're right, we haven't done our best at providing avenues for feedback and that's our failing. I'll be the first to admit that we haven't handled everything perfectly, but I want to assure you that we take these situations as learning experiences from which to improve - hence me being in this thread to answer your questions and work towards opening up communication. For this thread, I decided to be here to give others some time off and some rest (Labor Day in the US and a long maintenance night) but even so, there are plenty of staff who want to jump in to answer your questions. I'm actually holding them back to try and give y'all a little bit more 1-1 time and answer as much as I can. Regarding the community feedback thread, you're right again - it wasn't handled well and we can do better. I'm not happy with the way it went and I know I'm not the only one on staff that feels the same way. What I want to do is talk about how we're going to improve in that regard. Bear with me, part of this is still in discussion and in flux. Part of what we learned from previous threads is that we need a better way to get feedback from users. Threads and polls are great for specific situations (Who's going to win X? Yes / No questions) but honestly, they're really hard to sort through and collate feedback from. I know because I've tried and it's an incredibly long, exhausting, and error-prone exercise. I agree with you - we need a better way of keeping lines of communications open between us and we need to be able to sort through the mounds of feedback we get so that we can get to the golden nuggets at the core. Some ideas we're floating around - sending out surveys to the userbase on specific and/or general topics, a dedicated feedback inbox, discussion panels, staff Q&As, to name a few. Again, these are ideas that we're thinking of that could help, but we won't know until we try. What we've learned from the restructure and from 1.5 is that we need more lead time for users to get accustomed to changes. We want to go through things more slowly, more in-depth, and with more time and opportunity to comment and you'll be seeing the discussion around 2.0 progress in this way. Sometimes we get caught up trying to deliver something that we're so excited about ASAP - we're going to take more time in this regard. I'm hurrying a little bit because my plane is about to land and they're asking me to put away my laptop, but please feel free to follow up on any questions you might have on this in this thread.

We're taking the feedback from that thread and using it to guide ResetEra 2.0, which we're currently all ahead full on (is that the correct nautical term / I don't know / I'm on a plane not a boat :P). The reason this happened is a lot more mundane. We got inundated with duplicates of the same thread and decided it'd be easier to lock them all and then reopen one to consolidate all the feedback. There was some delay because after the reversion this morning, our staff was exhausted, some went to sleep after being up for 30 hours (not exaggerating), and it fell to me to decide which one to reopen. I was boarding a plane (and am currently on one) so it took a bit for me to get wifi and communicate which thread to reopen.

This is somewhat unrelated to the topic at hand but I'll do my best at answering this. It's an incredibly fine line. On one hand you risk getting calls of censorship, on the other hand we understand that sometimes people are upset and don't voice their feedback in the best way. At the end of the day, it's a damned if you do, damned if you don't situation. In extreme cases, we do action some of these posts, but again it's a case-by-case thing. I remember discussing this at some point for certain types of threads, but I forget where the decision fell on this. What I would encourage you to do is to reach out to mods / admins (you can always message me and I'll get back to you asap) when you see a thread that you think would work well in Etc for a given season. We discuss pretty much every PM and I can guarantee you I read every PM, although my responses may be a bit delayed due to IRL things and work.

We're going back to the drawing board, taking feedback from that thread and here, and seeing what we can do. I wouldn't expect any major changes in the near term future though, since we're working on other things like 2.0 which are taking the majority of our time. Some of the smaller suggestions (the stickies, etc.) I think we can play around with pretty easily. Yeah, I really liked that thread. I'll see if we can get it back. Bear with us though, I'm on a plane and my wifi is literally ther worst. :)

Yes, and that's starting now. I'm more than happy to answer your questions, hence me being here right now :) No, not at all. If you're a part of a community, feel free to promote your OT if it's relevant to the discussion at hand. There is a test site but it doesn't get the same level of traffic that the live site does. For security reasons, we also don't want to expose production data where it shouldn't belong. We need to do better about collating feedback. Although polls are great for yes / no questions or maybe a few options at most, they quickly break down when trying to collate more nuanced feedback. For example, a yes or a no might actually be a "maybe if it was implemented this way", but that sort of feedback is hard to collate easily when it's confined to a thread. We're looking into ways of doing larger surveys so that members can provide structured, easily readable feedback. That's a good suggestion and something that we can easily test.

Do you mean a separate Entertainment Hangouts section? We wanted to run an experiment to see what the effects of the change would be. We're working on building out our A/B test infrastructure so it required a full scale change to the forums rather than a progressive rollout so we wanted to give some notice. Re: metrics - we were looking at hard metrics like user engagement and thread / post / view count to name a few, as well as softer metrics like user feedback and browsing experience. Re: lessons learned, we need a better experimentation platform so as to be able to test these changes progressively, rather than do massive changes for the entire site. Although I'm happy that we were able to revert as quickly as we did, there's always room for improvement. We'll be talking internally about ways we can solve the community hangout issue in the future, but I wouldn't expect any changes in the near term. We need to do better in getting and collating feedback as well. I appreciate your candidness. There definitely wasn't an attempt to censor discussion, we reopened this thread after it had been locked to act as the de facto feedback thread. To be quite honest, a lot of our staff didn't get any sleep at all last night as we were making the original changes, then reverting. We ran into some problems during the reversion which we handled, and then I immediately had to jump onto a plane after making changes (last one to board). We're going to be (and have been) discussing ways for users to provide more feedback in the future. People bring up polls a lot, but the problem with polls and feedback threads is that the feedback through forum polls is hard to collate. Often, a simple yes / no or even a few options doesn't suffice. A no or a yes to an idea might really be a "maybe, but what about this..." and frankly we don't have a great solution to handle that sort of feedback now.

Of course. I read every single post in that thread. There was some great constructive feedback in there that we'll consider for any further iterations, should we decide to do them, although not in the near term. I posted in the announcement thread that this was an experiment we wanted to try and evalute. There was a lot of positive and negative feedback - I don't have the exact numbers, but it was encouraging enough that we wanted to run the experiment and get hard metrics on the changes. As you can see, we quickly decided it was best to revert and so that's why we're back to the original structure. The key thing I want to emphasize is that we be willing to experiment. Sometimes the experiments will work, sometimes they won't. But you can rest assured we're listening and quickly iterating. One thing that this brought up is how can we run experiments more quickly without making massive changes to the entire site. We'll be thinking about how to avoid these long downtimes in the future as well to make this a bit easier on everyone.

I think it's too early to say at this point in time. The core of the problem remains: the common perception that Etc Hangouts is where threads go to die is still true. We wanted to experiment to see how we could bring some of these communities to the forefront and although that part did work, it had negative effects on the browsing experience for other threads. For now though, we're going to take the lessons we learned from this experiment and go back to the drawing board.

Hi y'all, It's me, your friendly #tech team admin here to clarify some things about how we're going to evaluate this change going forward. We want to make sure this is a positive change for the site overall and not just the communities. We're going to be evaluating the success of this change based on both hard metrics (threads, posts, views) as well as soft metrics (community engagement, etc.) and making future decisions based on that data. If over time it becomes clear the change was for the worse, then we'll course correct as necessary. The crucial point is that we need to be willing to try. For the long term health of this site, we need to be able to experiment to find what works and what doesn't – otherwise, we'll stagnate while new technologies change the landscape around us. We love this site just as much as you do – we give hours and hours out of our days to make sure that people are enjoying this board. I would encourage some of you to try to understand this. It's perfectly ok to disagree and it's perfectly ok to criticize, I just want to encourage people to be constructive. There have been great points made in this thread all around and I'd like to thank everyone for being passionate and sharing them with us. To end, I'd like to ask those who do disagree or have reservations to give this a try. We strongly believe that this is a step forward, out of a love for the site and the people who make it up. We can't see the future and tell you how it goes but we hope for the best. And I'd ask y'all to come along to take this step with me and see what happens. After a week+ of analyzing usage under the new cooldown period, the gift distribution is much more normal. Giftbot abuse has been significantly curbed and in many cases eliminated. As an experiment and after listening to your feedback, I've reduced the cooldown period from 4 weeks to 3 weeks. I'll also be experimenting with other cooldown strategies, some recommended here, and will keep you updated as features roll out.

Currently, the cooldown is 1 month. You can absolutely use Giftbot for this! Instead of using a code, just enter secret text and instructions to have the winner DM you with the winning text! e.g. As others have mentioned, we were seeing instances of users following Giftbot and entering multiple raffles, including those meant specifically for communities. Specifically, these users would follow Giftbot from thread to thread (regardless of whether they've ever posted there), enter every raffle, amass significantly more wins than the average, and would never give back to the community with their own giveaways. The blacklist is a tiny list (less than 10 individuals). This wasn't undertaken lightly, and it involved a concerted effort on our part to cross-reference user activity to ensure that no one was placed on the list who didn't belong there. This was done in response to repeated complaints from the communities about these types of abusers.
